Scout is a high-growth trial-to-SLG platform that had solved the hardest part of startup life: acquiring users. But they hit a wall. While signups were healthy, new users were dropping off immediately after registration.

They lacked the lifecycle infrastructure to drive users through the product. Their existing email setup was a generic, time-based "welcome" drip that sent regardless of whether the user had actually touched the software. They needed a system that reacted to user behavior in real-time.

Execution

We didn't just write new emails; we engineered a new way for Scout to listen to their users. We implemented a "Zero to One" activation sprint focusing on three core pillars:

  • Event Schema Design: We moved beyond basic tracking. We collaborated with engineering to map the specific "Micro-Conversion" events (like 'created_workspace' or 'invited_teammate') that signal a user is finding value.
  • Behavior-Based Automation: We replaced the linear drip with dynamic Customer.io workflows. Now, if a user gets stuck on Step 2, they receive a specific help guide for Step 2, not a generic sales pitch.
  • The "Aha!" Pathway: We designed the messaging strategy to sell the next action, not the subscription. By guiding users step-by-step to their first moment of value, the upgrade became a natural next step.
